Every quarter and monthly my company gather all the managers together to decide on the schedule, contract reviewand numbers for the next three months (financial). This group is made up of myself, the CFO (President), purchasing (material manager), purchasing director, quality and production managers.

These meetings were implemented after the new management was hired, previously this was not happening, and orders were going out late and incorrect. After our new management arrived,we started having these meetings to go over every order with weekly meetings add additional orders that come in.

The production manager compiles every order that we have for the next three months, we make specialized parts for the military and aerospace sector, so these parts have many steps and requirements. After the production manager has a list of orders the entire group meets, we all go through every order, we start with the documents.

We highlight any special packaging needs on each contract, highlight material, we make note of any jobs that require special or difficult material to find, any outside processes the parts require, and machine time and location.

After we have highlighted every section needed to make these parts, we arrangement them according to which parts will take the longest to make and which parts will require the longest or most outside processes. Outside processes are certain paints, chemical films or installing threads in parts for example.

We arrange everything on our list according to the needs of the parts, and after doing this by date, we assign certain areas to certain people. Based on our meeting we then start implementing the steps to make orders. We buy material and tooling if not already purchased. And we then stage the orders and start making the parts.

By planning and implementing this every month or few months we are reducing our lead-times and costs. This has also helped with the amount of quality issues we have had in the past. This has also led to a record number of quotes in from customers because they are pleased with how our company is being ran. This has also helped to make these parts and orders familiar with everyone in the room that might now have known about the parts until the end of the process.

My experience has been very positive with this new system. Using this group decision system has made my job much easier and by doing this every month we have made everyone’s individual jobs easier. By having these meetings, we also benefit from all the knowledge in the room. Others might have ideas about how to run, program orders, or where special materials could be bought from, this group setting for us seems to work very well at my company.
